Kaitori Okoku (3181.T) — Valuation
Kaitori Okoku is a small, founder-family-influenced reuse-retail roll-up in central Japan, growing revenue at a mid-to-high-teens pace by opening stores, acquiring chains, and running positive same-store sales. After a one-year margin trough in FY2025.2, profit growth resumed strongly in FY2026.2 (operating profit +20.1%), free cash flow turned positive, and management guides another year of double-digit profit growth with margin expansion. It trades at roughly 9x earnings and 1.0x book with a 57% equity ratio. The opportunity is a cheap, cash-generative compounder; the constraints are micro-cap illiquidity (3.66M shares), single-segment disclosure, and the structurally thin margins of the reuse model.

Profit growth resumed (FY2026.2 audited)
| FY (Feb) | Revenue | Op profit | Ordinary | Net income | EPS |
|---|---|---|---|---|---|
| FY2025.2 | ¥7,822M (+16.1%) | ¥422M (−14.8%) | ¥465M | ¥328M (−8.9%) | ¥90.09 |
| FY2026.2 | ¥9,330M (+19.3%) | ¥507M (+20.1%) | ¥546M (+17.3%) | ¥358M (+9.0%) | ¥97.87 |
| FY2027.2 (guide) | ¥10,012M (+7.3%) | ¥600M (+18.5%) | ¥610M | ¥403M (+12.6%) | ¥110.08 |
FY2025.2 was a single-year margin trough (gross-margin decline plus expansion drag, with operating profit down 14.8% even as sales rose 16%). It reversed in FY2026.2: revenue +19.3%, operating profit +20.1%, net income +9.0%, helped by the first full year of the acquired Ryohin Kaikan business, on-plan new-store openings, and strength in the core fashion, hobby and tools categories. Management guides FY2027.2 to a further +18.5% operating profit on +7.3% sales, i.e. continued operating leverage and margin expansion toward 6.0%.
Stores and same-store sales
Store count has roughly doubled in five years (41 to 69 directly-operated, plus 6 franchise), driven by organic openings and the 2024 acquisition of the Ryohin Kaikan (9 stores) and Toolman businesses from Best Buy. In FY2026.2 the company opened 7 tool-buying stores, 2 apparel-outlet stores and 2 new vintage-clothing (KOV) stores, renovated a hobby flagship, and closed 2 unprofitable stores; it plans 7 more directly-operated openings in FY2027.2. Implied revenue per store is roughly ¥120M per year (revenue also includes EC and a wholesale tail, so pure per-store retail is somewhat lower).
Same-store sales (existing store = open 13+ months) were positive every month of FY2026.2, averaging around +6% to +7%, with all-store growth running +12% to +34% (the gap is new-store contribution). The company has posted record monthly sales for 40 consecutive months. The tailwind is now decelerating: in the current year, March existing-store was +7.4% but April slowed to +2.0%.
Cash flow (full-year statement, audited)
| FY (Feb) | Operating CF | Investing CF | Free CF | Period-end cash |
|---|---|---|---|---|
| FY2025.2 | +¥107M | −¥758M (M&A) | −¥651M | ¥932M |
| FY2026.2 | +¥463M | −¥250M | +¥213M | ¥1,413M |
The cash drain in FY2025.2 was the Best Buy acquisition (an investing outflow of ¥758M), not the core business. FY2026.2 normalized to positive free cash flow of +¥213M, with operating cash flow built from pretax profit ¥527M plus depreciation ¥152M, less an inventory build of ¥151M. So the model is now profitable and self-funding, with cash rising to ¥1,413M.
Inventory, margins and sourcing
Merchandise inventory rose from ¥1,895M to ¥2,046M (+¥150M, +8%) and is carried at cost — there is no inventory revaluation gain. The reuse markup shows in a merchandise gross margin of about 52% (cost of merchandise ¥4,488M on revenue ¥9,330M); the thin 5.4% operating margin reflects the SG&A of running stores and the buyback operation. Sourcing is deliberately multi-channel: in-store buyback, mail-in, corporate procurement, overseas buying and event buying. There is also a genuine wholesale tail — the apparel-outlet format operates as a tertiary-distribution channel that supplies other reuse companies — though the company reports a single segment, so no clean wholesale/retail split is disclosed.
Valuation
On 3.66M shares and an early-2026 market cap of about ¥3.3B (price around ¥900): trailing PER about 9x, forward PER about 8x on FY2027.2 guidance, PBR about 1.0x, and EV/EBIT about 5x on a net-cash balance sheet. A small-cap reuse retailer growing mid-teens with a 57% equity ratio and positive free cash flow is cheap on these multiples; the swing factor is whether margins hold and expand as guided.
| Scenario | Prob. | Driver | Implied cap | vs approx ¥3.3B |
|---|---|---|---|---|
| Bear | 30% | Growth slows, buyback competition re-compresses margin, NI flat approx ¥360M at 8x | approx ¥2.9B | −12% |
| Base | 45% | Revenue +low-teens, margin expands to approx 6% as guided, NI approx ¥430M at 11x | approx ¥4.7B | +42% |
| Bull | 25% | Margin toward 7%, store productivity + overseas EC, NI approx ¥550M at 13x | approx ¥7.1B | +115% |
Probability-weighted fair value approximately ¥4.8B, or roughly ¥1,300 per share (about +45%). The base case alone (margin expanding to the guided 6%) supports a high-30s-percent re-rating; the bull case rests on the long-term 10% ordinary-margin ambition being even partly achieved.
Risks
- Margin is the swing variable. Reuse margins are structurally thin and pressured by competition for secondhand supply (BookOff, 2nd Street/Geo, Hard-Off, Komehyo, Treasure Factory). The FY2025.2 trough shows how quickly the spread can compress; the thesis depends on the guided margin expansion holding.
- Micro-cap illiquidity. 3.66M shares and an approximately ¥3.3B cap mean wide spreads and hard sizing.
- Single-segment disclosure. No format-level or wholesale/retail profit breakout, reducing transparency as the format mix shifts.
- Inventory and markdown risk. Growth ties up working capital in inventory; fashion and price-volatile categories (including trading cards) carry markdown/obsolescence risk.
- Concentration and governance. Central-Japan geographic concentration and founder-family chairman influence.
Verdict — Speculative Buy, PWFV approx ¥1,300 (about +45%)
A cheap (about 9x earnings, 1.0x book, about 5x EV/EBIT), mid-teens-growing reuse retailer with positive same-store sales, restored profit growth (operating profit +20.1% in FY2026.2), positive free cash flow, a 57% equity ratio, and a disciplined roll-up playbook (open winners, close losers, bolt on acquisitions like Best Buy). Trading-card resale exposure and a tertiary-distribution wholesale tail add optionality. The constraints are real and keep it speculative: thin structural margins, micro-cap illiquidity, single-segment disclosure and founder-family control. The single number that decides the outcome is operating-margin direction over the next few prints, where the SSSG deceleration (April +2.0%) bears watching against the guided expansion to 6.0%.
Data caveats
All figures primary-sourced from the FY2026.2 决算短信 (filed April 14, 2026) and the FY2025.2 有価証券報告書, except: price/market cap are early-2026 prints (no current-session quote; re-verify before acting) and the FY2026.2 store count (approximately 76) is an estimate derived from the FY2025.2 base of 69 plus disclosed FY2026.2 openings and closures, pending the FY2026.2 有価証券報告書 (due May 27, 2026). Scenario fair values are model outputs sensitive to multiple and margin assumptions and are not point predictions. Period naming follows the company convention (year ending February).
